管理系列三:一线团队的日常管理
Base-level managers need to focus on three key aspects daily: goals, processes, and梯队 (talent梯队).
Goal Management
It is essential to confirm with your supervisor the team goals. As the saying goes, "Management is responsible for the business operations!"
Currently popular OKR (Objectives and Key Results) is an excellent tool for goal management.
Once team goals are set, you need to create a work plan. A quarterly plan can be broken down into monthly and weekly schedules. The main challenge here is resource scarcity; if this occurs, you must promptly inform your supervisor. Remember, some difficulties cannot be solved solely by individual effort.
After setting the plan, the next step is task assignment. Ensure every team member understands their specific goals and knows how to achieve them (with guidance if necessary).
After tasks are assigned, you need to track progress. This aspect is somewhat subjective... "Monitoring" too tight can cause team members to feel stressed; "Monitoring" too loose may delay risk detection.
I suggest holding daily stand-up meetings, either in the morning or evening, with each person speaking for no more than 10 minutes. Content should include: work progress, encountered issues, and requested support. During this process, your role is a listener, but you should delve deeper into the progress of key roles or the questions raised by subordinates for thorough understanding and resolution.
Once the project is successfully launched, if goals are met, you can conduct a summary and reflection. The purpose is to identify areas needing improvement and maintain successful practices; also, explore if better methods or tools can be implemented.
Process Management
Observe whether people and tasks are matched, or more specifically, how the right people are assigned to the right tasks.
This is a challenging question without a standard answer.
First, arrange the task process as reasonably as possible. For example, a large project requires how many people? How many milestones can be divided? Which nodes can be synchronized? Which nodes have dependencies? It is evident that an excellent base-level manager needs project management skills (project manager).
Second, understand each person's strengths and what they are best at, to maximize their individual capabilities.

Talent Development (梯队建设)
Team members may vary in ability, typically divided into three tiers:
- Bottom Tier:
qualified(can complete tasks on time) - Mid Tier:
core members(can complete tasks more efficiently, with coaching capabilities) - Top Tier:
technical expertsormanagement-level employees(expert in a specific field within a large team; capable of leading a group to complete a major task, potentially becoming a manager)
In a team, all three types should be present. You cannot have a heavy top or light bottom; neither should all be low-level employees. The proportions of each tier should be adjusted according to the team's goals and nature.
A healthy talent梯队 typically has at least 50% to 60% in the mid-tier.
